Analisis Proses Produksi PT. Asa Agro Pertiwi Menggunakan Pendekatan Lean Production

Sebagai perusahaan rintisan yang bergerak pada sektor perkebunan pisang, PT. Asa Agro Pertiwi (PT. ASA) perlu untuk meningkatkan kualitas dan kuantitas produksinya, agar dapat bersaing dalam pasar penjualan pisang segar. Selama satu tahun pengelolaan lahan seluas 35 ha yang ditanami sebanyak 36.400 tanaman pisang, perkebunan PT. ASA menghasilkan sebanyak 9.483 tandan dalam periode satu tahun setelahnya. PT. ASA memperoleh hasil panen baru sebanyak 26% dari keseluruhan tanaman pisang yang ditanam. Penelitian ini memiliki tujuan untuk mengidentifikasi waste/pemborosan yang menghambat produksi dan selanjutnya mengusulkan praktek penerapan proses produksi pisang yang dapat mengeliminasi waste dan meningkatkan value added bagi perusahaan dengan pendekatan lean production. Pemetaan aliran proses produksi di PT. ASA digambarkan dengan value stream mapping yang dapat menunjukkan aktivitas-aktivitas value added dan non- value added. Selain itu, untuk mengidentifikasi waste, dilakukan diskusi dan penyebaran kuesioner 7 waste kepada seluruh pihak yang terlibat dalam proses produksi pisang. Kuesioner tersebut diperingkat dan dihitung bobotnya. Hasil pembobotan dimasukkan ke dalam matriks 7 value stream mapping tools sebagai alat yang berfungsi untuk mengeliminasi waste. Melalui prinsip Pareto, dipilih tools yang paling berpengaruh terhadap pengurangan waste. Selanjutnya dilakukan analisis akar penyebab waste lebih dalam dengan fishbone diagram untuk mengusulkan future state value stream mapping yang lebih optimal. Hasil penelitian ini menunjukkan bahwa waste terbesar yang menghambat produksi adalah queues dan defective product. Kedua waste tersebut disebabkan oleh faktor alam dan faktor teknis. Sebagian besar faktor teknis diakibatkan oleh metode karena tidak ada standar pengelolaan perkebunan. Untuk dapat meningkatkan daya saing perusahaan dan kepuasan konsumen, maka PT. ASA disarankan untuk membuat serta menerapkan standar kerja dalam seluruh tahapan produksinya, melakukan kerjasama dengan suppliers yang kredibel, dan mengadakan pelatihan untuk meningkatkan skill pekerja.

As a newly-formed company in the banana plantation sector, PT. Asa Agro Pertiwi (PT. ASA) needs to improve the quality and quantity of its production, so that it can compete in the market of fresh banana. During one year of managing 35 ha of land planted with 36.400 banana plants, PT. ASA has been produced 9.483 bunches in the period of one year thereafter. PT. ASA harvested only as much 26% of the total planted bananas. This study aims to identify waste that disrupt the production and the next is to propose the practice of the banana production process which can eliminate waste and increase value added for the company with the use of a lean production approach. The production process flow mapping of PT. ASA is described by the value stream mapping that can show the value added and non-valued added activities. In addition, to identify waste, the discussion was held and the questionnaire was distributed to the all parties who involved in the banana production process. The questionnaire is rated and the weight is calculated. The weighting results are applied in the 7 value stream mapping tools matrix as a tool which has function to eliminate waste. Through Pareto principle, the most influential tools for reducing waste were selected. Furthermore, an analysis of the waste root cause is carried out deeply with the use of fishbone diagram to propose a more optimum future state value stream mapping. The research shows that the biggest wastes which disrupt the production are queues and defective product. Both of the wastes are caused by natural and technical factors. Mostly, technical factors are caused by the method because there is no plantation management standard. In order to enhance the competitive advantage of the company and the customer satisfaction, so that PT. ASA is advised to create and implement the work standard in all stages of its production, work with credible suppliers, and conduct a training to improve workers skill.
