Analisis Penerapan Vendor Manage Inventory (VMI) di PT Tirta Varia Inti Pratama

Hal ini membuat Tirta Varia Inti Pratama sebagai distributor partner mengalami kondisi stock yang tidak sesuai dengan aktual penjualan. Kondisi overstock dan understock pada SKU bevereages sering terjadi sehingga menyebabkan distributor tidak bisa memenuhi KPI customer service level. Kondisi tersebut terjadi karena tidak adanya stock policy yang diterapkan di level distributor. Vendor Manage Inventory (VMI) diterapkan dengan tujuan merubah model bisnis push menjadi pull, Alokasi stock disesuaikan dengan stock policy dari prinsipal. Penentuan stock policy ini dibuat bersama antara distributor dan prinsipal dengan memasukan faktor-faktor penyebab understock dan overstock. Penentuan stock policy didasari oleh lead time produksi dan transportasi, rata-rata aktual penjualan, kapasitas gudang distributor, serta tingkat service level dari prinsipal. Stock policy dibuat menjadi tiga kriterea yaitu minimum stock, safety stock dan maximum stock. Penerapan VMI diterapkan di depot distributor inner Jakarta dan outer Jakarta agar ditemukan perbedaan dari kedua lokasi penerapan. Optimalisasi stock dilakukan dengan penerapan manajemen gudang yaitu dengan implementasi FIFO dan zoning layout. Upaya optimalisasi dilakukan agar penyebab kondisi overstock dan understock karena faktor internal dapat di hindari. Penerapan FIFO (First In First Out) ditujukan agar diperoleh data akurat sebagai dasar untuk alokasi produk dan mencegah produk kadaluarsa, sedangkan zoning layout diterapkan agar gudang memiliki layout yang teratur. Pengukuran terhadap VMI dilakukan dengan menggunakan service level dan stock policy. Kondisi understock masih sering terjadi di semester 1 karena adanya faktor penurunan penjualan pada kategori beverages, sehingga angka stock absolut tidak sebesar kriterea understock namun mengikuti standar days of stock dari VMI. KPI service level selama semester satu diatas 95% untuk produk mizone, sedangkan untuk produk Levite dibawah 95% karena adanya faktor shortage produk.
PT Tirta Investama (TIV) as the principal of Mizone brand in Indonesia ran the business with push model for beverages business process. This model has been working for all distributor in TIV. The problem comes on how to manage the stock to meet customer service level at distributor. The push model TVIP made the condition in under stock condition and overstock condition hence there unstable customer service level in distributor. Vendor manage inventory is once of the method to change from push business model to pull business model, the inventory stock policy is based on the actual sales and the agreement between principal and distributor. The stock policy is calculated by the principal considering the factor that affect on under stock and overstock situation at distributor level. The factors that affecting such as lead time (production and transportation), average sales, warehouse capacity and desired customer service level. The stock policy in VMI distributor divided into three criteria maximum stock, minimum stock and safety stock. VMI in TVIP were applied in two different area. This project is running in order to get comparison between two area regardless different purpose of the depot. The area divided into Inner Jakarta area and outer Jakarta area. In VMI distributor doing the optimization for stock by doing FIFO implementation and Zoning in warehouse layout for beverages. The purpose of FIFO model is to have precise of the stock data In distributor level, and to avoid expired product. Layout Zoning is to manage warehouse space allocation as the layout planning and to avoid other categories that can be placed in beverages area. In semester one, under stock condition almost going in every area of depot distributor, this situation is working due to decreasing of sales in beverages business. Two side both distributor and TIV agreed to manage stock based on the actual sales to avoid overstock by following VMI days of inventories. Service level for mizone can achieve more than 95% as the desired service level in semester one, but its not stable on levite SKU due too problems in supply.
