ANALISIS PEMBOROSAN (WASTE) PADA PROSES OPERASIONAL GUDANG : STUDI KASUS PADA RETAIL FASHION PT XYZ

Industri fashion di Indonesia semakin berkembang mengikuti arus modernisasi. Salah satu strategi dalam persaingan bisnis fashion adalah pendistribusian barang baru yang dapat dilakukan dalam waktu singkat. Oleh karena itu, keputusan dalam kecepatan proses pengiriman barang dari gudang ke toko-toko menjadi penting untuk menjadi perhatian perusahaan. Target lead time pengiriman barang dari gudang ke toko-toko yang tidak tercapai mendorong PT XYZ melakukan evaluasi dan analisis dengan cara menghilangkan pemborosan yang terjadi sehingga tercipta efisiensi terhadap proses kerja. Adapun metode yang digunakan yaitu Value Stream Mapping, Waste Assessment Model (WAM) yang terdiri dari Waste Relationship Matrix dan Waste Assessment Questionnaire, Diagram Fishbone dan Future Value Stream Mapping berdasarkan rekomendasi yang merupakan hasil perbaikan dari analisa penyebab pemborosan. Pada proses operasional gudang ditemukan pemborosan yang mendominasi yakni pemborosan unnecessary motion yakni pergerakan atau aktivitas yang tidak diperlukan dengan nilai persentase 27,4%, diurutan ke 2 ada pemborosan waiting dengan nilai persentase 15,6% dan diurutan ke 3 ada pemborosan transportasi. Beberapa rekomendasi perbaikan diusulkan antara lain : melakukan modifikasi atau mempertimbangkan pengadaan alat bantu seperti handlift dan lift barang, melakukan re-layout gudang, mengkombinasi beberapa proses untuk efisiensi waktu, melakukan penyimpanan atau stock supporting label yang siap dipakai secara langsung, meningkatkan kemampuan tenaga kerja dalam pemisahan kategori produk yang akan dikirim ke area merchandise dan menambah tenaga kerja untuk mendukung proses pengerjaan di gudang.

The Indonesian fashion industry is growing with the flow of modernization. One of the strategies in the fashion business competition is sending new goods in a short time. Consequently, the company should pay attention to their decision regarding the speed of delivery of new goods from warehouses to stores. The delivery of new goods from warehouse to stores which did not achieve the target of lead time urged PT XYZ to conduct an evaluation and analyzation by eliminating the wastes which occurred in the warehouse, accordingly the efficiency of work process will be achieved. The methods used in this study are Value Stream Mapping, Waste Assessment Model (WAM) which consist of Waste Relationship Matrix and Waste Assessment Questionnaire, Fishbone Diagram and Future Value Stream Mapping based on recommendations that the results of improvements from the analysis of the causes of waste. In the warehouse operational process, it was found the dominant waste namely unnecessary motion, activities that were not needed with a percentage value 27,4%. In the second rank waiting waste was founded with a percentage value 15,6%, and in the third rank transportation waste was founded. Several recommendations for improvement were proposed, such as : modifying or considering the procurement of handlift dan goods lift, re-layout the warehouse, combining several processes for time efficiency, storing label tagging that are ready to used, increasing the ability of manpower and adding manpower to support the work process in the warehouse.
