FORMULASI ROOT CAUSE ANALYSIS DAN PDCA CYCLES: STUDI PADA PENGELOLA KAWASAN PT. BARUGA ASRINUSA DEVELOPMENT

Penelitian ini memiliki tujuan untuk mengetahui sistem operasional pada pengelola kawasan Bukit Baruga. Objek penelitian adalah divisi pengelola kawasan PT. Baruga Asrinusa Development yang berlokasi di Makassar, Sulawesi Selatan. PT. Baruga Asrinusa Development merupakan sebuah perusahaan dibidang pengembang properti yang masih berada pada naungan KALLA Group. Dengan melihat bergitu besarnya potensi pada industri properti di Makassar, PT. Baruga Asrinusa Development dituntut untuk dapat memiliki daya saing yang kuat terhadap para kompetitornya. Saat ini, kondisi PT. Baruga Asrinusa Development bisa dikatakan dalam kondisi kurang baik dikarenakan rendahnya angka penjualan dan profit perusahaan dalam beberapa tahun terakhir. Hal tersebut membuat perusahaan perlu segera menemukan solusi nyata untuk memperbaiki kinerja perusahaan. Dalam penelitian ini dilakukan wawancara kepada 11 responden yang berhubungan langsung dengan aktifitas pengelolaan kawasan Bukit Baruga. Hasil wawancara tersebut digunakan sebagai dasar dalam pembuatan diagram fishbone, dimana diagram fishbone merupakan salah satu tools yang digunakan dalam proses Root Cause Analysis. Hasil analisis menunjukan bahwa akar permasalahan pada perusahaan disebabkan tidak adanya SOP, Jobdesc, dan standar kerja yang jelas sebagai dasar dalam menjalankan proses kerja pada pengelolaan kawasan. Selain itu, proses kerja dan proses pengawasan kerja dilakukan oleh pengelola kawasan dengan dasar kebiasaan sehari �¢ï¿½ï¿½ hari, pengalaman, serta rasa tanggung jawab pada pekerjaan. Hal tersebut membuat pengelola kawasan dianggap oleh pelanggan tidak konsisten dalam hasil kerja mengelola kawasan Bukit Baruga. Penelitian ini dilakukan dengan studi kasus yang menggunakan studi eksplorasi untuk menemukan masalah-masalah yang tidak terungkap. Untuk memperoleh data, peneliti menggunakan triangulasi (dokumentasi, wawancara, dan observasi). Fokus penelitian ini adalah untuk menemukan akar permasalahan yang menyebabkan rendahnya kinerja pengelola kawasan dengan metode Root Cause Analysis, yang kemudian hasil dari analisis akan digunakan sebagai dasar dalam pembuatan kerangka kerja melalui PDCA Cycles untuk mencapai perbaikan secara terus menerus. Manfaat dari kerangka kerja ini untuk meningkatkan stategi manajemen operasional untuk membantu perusahaan memelihara aktivitas, produtivitas, laporan, dan juga aliran pada system operasional. Penelitian ini menggunakan 2 kerangka kerja yaitu PDCA cycles dan Root Cause Analysis dengan diagram fishbone sebagai alatnya. PDCA cycles berfungsi untuk memahami dan meramalkan proyek-proyek yang dikerjakan mereka. Terdapat 4 kuardan yaitu Plan, Do, Check, Act. Tujuan dari PDCA sendiri adalah untuk meraih continous improvement dan mencoba untuk memeperbaiki kualitas. Dalam proses implementasi hasil PDCA maka akan digunakan RACI Chart sebagai alat bantu pada tim perbaikan.

This research aims to determine the operational system of the Bukit Baruga estate management. The object of research is the division of estate management of PT. Baruga Asrinusa Development located in Makassar, South Sulawesi. PT. Baruga Asrinusa Development is a property developer company that is still under the auspices of the KALLA Group. By seeing the huge potential in the property industry in Makassar, PT. Baruga Asrinusa Development is required to have strong competitiveness against its competitors. Currently, the condition of PT. Baruga Asrinusa Development can be said to be in poor condition due to the low sales and profit figures of the company in recent years. This condition makes PT. Baruga Asrinusa Development needs to immediately find a real solution to improve the company's performance. In this research, interviews were conducted with 11 respondents who were directly related to the operational activities of the Bukit Baruga area. The results of these interviews are used as the basis for making fishbone diagrams, where fishbone diagrams are one of the tools used in the Root Cause Analysis process. The results of the analysis show that the root cause of the problem in the company is due to the absence of SOPs, Jobdesc, and work standards as the basis for carrying out work processes on operational estate management. In addition, the work process and work supervision process are carried out by operational division on the basis of daily habits, experience, and a sense of responsibility at work. This makes operational division considered by customers to be inconsistent in their work in managing the Bukit Baruga area. This research was conducted with a case study that used an exploratory study to find problems that were not revealed. To obtain data, researchers used triangulation (documentation, interviews, and observations). The focus of this research is to find the root cause of the low performance of operational division using the Root Cause Analysis method , which then the results of the analysis will be used as the basis for making a framework through PDCA Cycles to achieve continuous improvement. Benefit from this framework to improve operational management strategies to help companies maintain activity, productivity, reports, and also flow in operational systems. This research uses 2 frameworks, namely PDCA cycles and Root Cause Analysis with fishbone diagrams as a tool . PDCA cycles function to understand and predict the projects they are working on. There are 4 quadrants, namely Plan, Do, Check, Act. The purpose of PDCA itself is to achieve continuous improvement and try to improve the quality of the company In the process of implementing the PDCA results, the RACI Chart will be used as a tool for the improvement team.
